Google AI Mode Now Books Hotels. Independents Weren't Invited.

Jas AI Blog ·

On August 27, 2026, Google flipped a switch that a lot of independent hoteliers in the US are still processing: travelers can now search, compare, pick a room, review cancellation terms and pay with Google Pay without ever leaving AI Mode.

No hotel website visit. No OTA tab. Just a conversation with Google and a confirmed room.

Ten partners made the launch list: Booking.com, Expedia, Hotels.com, Priceline, Trip.com, Hilton, Marriott, IHG, Choice and Wyndham. Independent and boutique properties were not on it.

If you run a 40-room inn in Savannah or a boutique hotel in Austin, here is what this actually means for you, and what you can do this quarter without a big tech budget.

What exactly did Google launch?

The short version, based on reporting from Hotel Online and Hospitality Net:

Read that partner list again. Five of the ten are hotel brands with their own apps and loyalty programs. The other five are the largest OTAs. If you are independent, a traveler who books through AI Mode today will most likely book you through an OTA, if they book you at all.

Is this the end of direct bookings for independents?

No. But it does change where the fight happens.

For twenty years, the battle for direct bookings was fought on your website: speed, photos, rate parity, a "book direct" perk. That still matters. But a growing share of travelers now form their shortlist before they ever reach a website, inside an AI answer.

Hotel Online's analysis put it well: independents should measure two different things separately.

  1. Visibility: Does the AI recommend your property at all?
  2. Bookability: When it does, what booking path does the traveler get offered?

You can be visible and still lose the direct booking if the only bookable path is an OTA.

Where are independents actually losing guests?

Here is the uncomfortable part. Even before AI Mode, most interested visitors never book.

Hospitality Net reported data from GuestCentric's AI assistant: 56% of engaged hotel website visitors show high booking intent, yet the average conversion rate sits around 2%. The gap was attributed mainly to unanswered questions and checkout friction, not price or availability.

Think about what that means in practice. Someone lands on your site at 11 p.m. They want to know if the pool is heated in October, whether you allow a 30-pound dog, and if there is parking for an SUV. Nobody answers. They go back to Google, and now Google can sell them a room somewhere else in three taps.

The unanswered question is the leak. AI Mode just made the leak more expensive.

What can an independent hotel do this quarter?

None of this requires a new PMS or a six-figure agency retainer.

1. Run the "AI shortlist" test yourself

Open ChatGPT, Google AI Mode and Perplexity. Ask the way a guest would: "boutique hotel in [your city] with parking and pet-friendly rooms under $250." Do you show up? Which details does the AI get wrong? Write them down. That list is your to-do list.

2. Make your facts consistent everywhere

AI systems pull from your website, your Google Business Profile, OTA listings and reviews. If your website says check-in is 3 p.m. and Booking.com says 4 p.m., you look unreliable. Pick one source of truth and update every listing to match. Rates too: inconsistent or uncompetitive direct rates may steer AI recommendations toward someone else.

3. Answer questions in seconds, not hours

This is the part most independents can actually win. The big brands have call centers. You can have something faster: an AI assistant on your website, WhatsApp, Instagram and Messenger that answers the pool, pet and parking questions instantly, in the guest's language, at 11 p.m.

When the question is answered while intent is high, the guest has a reason to stay on your site instead of going back to Google.

4. Test your direct booking path like a guest

Book a room on your own site from your phone. Count the taps. Note every moment you hesitated. Every point of friction is a nudge toward an intermediary.

5. Keep a human in the loop for the high-value moments

Group bookings, weddings, complaints, special requests. An AI assistant should answer the routine questions and hand these to your team with the full conversation attached, so nobody has to ask the guest to repeat themselves.

Will Google add independent hotels later?

Probably. Hotel Online's author expects Google to widen integrations over time, and Google is also changing how rates get into its hotel feed (Hospitality Net reported a change effective September 30). But "later" is not a strategy. The properties that fix their data consistency and response speed now will be the ones best positioned when the door opens.

How we look at it at Jas AI

We build AI customer messaging for hotels and other local businesses, so yes, we have a point of view. Here it is: AI Mode does not replace the conversation between a hotel and a guest. It moves the first part of it. The part that is still yours is what happens after the traveler finds you: how fast you answer, how accurately, and whether you make booking direct the easiest option.

FAQ

Can independent hotels get listed for booking in Google AI Mode? At launch (August 27, 2026), only ten partners were bookable: five large hotel brands and five OTAs. Independents can still appear in AI recommendations, and may be bookable through an OTA they are listed on.

Does Google charge hotels a commission for AI Mode bookings? Commission terms have not been publicly detailed. The hotel or booking platform remains the merchant of record.

Is AI Mode hotel booking available outside the US? Not at launch. It rolled out in the US, in English, with the EEA excluded.

What is the fastest way to improve AI visibility for a small hotel? Make your core facts (rates, policies, amenities, check-in times) consistent across your website, Google Business Profile and OTA listings, then test how AI assistants describe you.

How does an AI chat assistant help direct bookings? It answers pre-booking questions instantly, around the clock, so high-intent visitors get what they need while they are still on your site.
